How to actually measure AI ROI in a sales team

Every board is asking for AI ROI and most sales leaders can't produce it. The method: baseline before rollout, one use case one number, run it for the whole team, measure outcomes over usage. Plus what the answer looks like when it works.

The short answer: you can't measure "AI." You measure a use case, against a baseline you wrote down before rollout, running for the whole team, judged on outcomes rather than usage. Most teams can't produce AI ROI today because their AI is scattered experiments with none of those four properties. Fix the setup and the ROI question stops being scary: it becomes a number you check, like any other.

Why the board question stings

"What are we getting for our AI spend?" is this year's board question, and most sales leaders answer with anecdotes: the rep who loves it, the follow-up that impressed a prospect, a vibe that things are faster.

The problem usually isn't the AI. It's that the way AI entered the org made measurement impossible: a drawer of tools and experiments, adopted individually, with no baseline, no consistent usage, and no outcome attached. You can't compute the return on chaos. The measurement problem is a setup problem wearing a finance costume.

The four rules

  • Baseline before rollout. Write the numbers down first: days-in-stage, share of deals with a live next step, ramp time to first deal, forecast accuracy, after-call admin hours. Without a before, the pilot review is a vibes meeting. This is the step everyone skips and the one that makes every later argument unnecessary.
  • One use case, one number. "Make us better at AI" is unmeasurable. "Cut after-call admin to zero and lift next-step coverage above 90%" is a metric. Pick the use case, name the output it should move, and put a number on it before anything rolls out.
  • Whole team, or a representative slice. Piloting with your keenest rep measures the rep. Run it across everyone, or across a sample that looks like your org: a top performer, the middle, a skeptic, a new hire. Volunteers make every tool look good.
  • Outcomes, not usage. Seats active and prompts run are vanity. Win rate, cycle time, ramp time, stalled deals caught before they died: those are the numbers a CFO accepts. If a vendor's ROI story is a usage dashboard, that's an adoption story, not a return story.

What "measurable" requires from the system

Here's the part that connects this to everything else we write about: the four rules are only possible when the AI runs as one system.

Baselines need clean data at the source, which means the CRM updating as a by-product of work. Whole-team coverage needs workflows leaders push, rather than tools reps opt into. Outcome attribution needs usage tied to reps, deals, and workflows, so what ran connects to what closed. Scattered personal-account AI fails all three, which is why the ROI question feels impossible to teams that are genuinely using AI a lot.

What the answer looks like when it works

The customers who've done this speak in befores and afters, with names attached. Klear: 217% of target, a 32% win rate against a 20% goal, call performance from 60% to 80%. Staffing Engine: enterprise proposal and business-case prep from 90 minutes to 10. Sorbtech's GM: roughly 5x efficiency and 3x effectiveness by his own math. Qwilr's JP Casillas: 134% of quota.

None of those are usage stats. They're outcomes against a remembered before, which is what your board is actually asking for.

The one-quarter plan

Baseline this month: the five numbers above, written down. Pick two use cases next month and put a number on each. Run them across the team for a quarter, with usage attributable. Then hold the review against the baseline, and make the keep/kill/expand call on evidence.
