The short answer: most sales teams' AI use is invisible: personal accounts, private prompts, company data pasted where no admin can see it. Writing a policy doesn't fix that, because you can't govern what you can't see. The policy that governs nothing

Plenty of companies have an AI policy now. A document, some training, a list of approved tools. And the actual usage looks the same as before: reps running personal ChatGPT and Claude accounts, deal data pasted into chats nobody can audit, prompts nobody has reviewed producing customer-facing text nobody has read.

That isn't defiance. There's real work to do and the tools help. But a policy can only govern usage it can see, and personal-account AI is invisible by design. Most orgs' AI governance is a memo about a thing happening in a place the memo can't reach.

What governance actually requires

Six capabilities, and they have to live in the product, not in the policy doc:

  • See it. Every workflow running across the team, every output, every action, inspectable after the fact. Real work, not usage dashboards.
  • Standardize it. The team's way of working defined centrally and pushed by leaders, so quality doesn't depend on who wrote their own prompt. Settings a leader sets once and locks, so the standard can't be quietly overridden further down.
  • Scope it. Decide exactly what the AI can reach, per role. Read-only where read-only is right. Your CRM permissions and team boundaries enforced where they actually live.
  • Gate it. Changes to systems of record proposed for human approval, never silent, with no deletes and a clean audit trail.
  • Stop it. When something's wrong (a workflow producing junk, a tool that shouldn't be on) one place to turn it off, for everyone, immediately.
  • Measure it. Every run tied to a rep, a deal, and an outcome. Ungoverned AI produces anecdotes; governed AI produces a number you can take to the board. If you can't attribute it, you can't manage it, and you can't prove it.

Run the checklist on scattered personal-account AI and it scores zero out of six. Not because anyone did anything wrong, but because the architecture can't do these things.

Governance is a speed feature

The counterintuitive part: teams with real governance adopt AI faster.

The leader who can see what's running rolls out more, because trying something new isn't a leap of faith. The security team that sees scoped access, database-level isolation per customer, and approval-gated writes says yes sooner. The rep who knows outputs are visible and standards are set uses the AI more confidently, because "am I allowed to use this?" has an answer.

Ungoverned AI grows fast and then hits a wall, usually the first time something embarrassing lands in front of a customer or an auditor. Governed AI compounds, because every expansion happens inside rules everyone already trusts.

Where to start

Ask three questions of your current setup this week: Can I list every AI workflow my team ran yesterday? If a prompt were producing junk in front of customers, would I know, and could I stop it? And when a write hits the CRM, who approved it?

If any answer is "no idea," the gap isn't your policy. It's that your AI has no place to be governed from.
